Master data and buy-in decide success more than software does

MES implementations fail on two things far more often than on functionality: master data that does not match reality — routings, work centres, standard times that were last reviewed years ago — and shop floor resistance to a system that feels like surveillance without giving anything back.

Both are addressable, and both need to be planned for rather than discovered. Ask vendors how they handle master data cleansing and what they expect from you. And ask what the operator actually gets from the system, because a terminal that only takes data and gives nothing will be worked around within a month, and after that your data is fiction.

Standard, configured or custom

Standard products upgrade cleanly and constrain you to their model. Configurable platforms fit more processes at the cost of a longer implementation and dependence on the people who configured them. Custom development fits perfectly and ages badly. Most successful projects sit in the middle and resist customisation that exists only to preserve a process nobody can justify.

Ask how upgrades work when a system is heavily configured, how much of your configuration survives a major version change, and what proportion of the vendor's customers are on the current release. That last figure says more about upgradability than any statement about architecture.

References that resemble you

MES is highly sector-specific. A vendor excellent in high-volume discrete assembly may be a poor fit for job-shop fabrication or process manufacturing, and the demonstration will not reveal that. Ask for a reference in your production mode, your sector and roughly your size.
