Scope is the decision that determines everything else
- Order execution — getting the right work to the right station with the right documents, and recording what was done.
- Data capture and OEE — machine states, downtime reasons, counts and scrap, honestly categorised rather than optimistically.
- Traceability and genealogy — which batch, material and operator went into which unit, essential in regulated and safety-critical sectors.
- Detailed scheduling — sequencing and dispatching at the machine level, a genuinely hard problem and a common source of overreach.
- Quality — in-process checks, non-conformance handling and the link to inspection data.
Very few implementations need all of it on day one, and the ones that try are the ones that stall. Rank the scope by the problem you actually have, and be explicit in the enquiry about what is phase one, because vendors price and scope entirely differently depending on that answer.
Integration effort usually exceeds licence cost
The licence is the visible number; the work is in the interfaces. ERP integration in both directions, machine connectivity across a mixed estate, and the master data that has to be correct before any of it functions typically add up to more than the software, and they are where timelines slip.
Ask for the integration approach in detail: which ERP connector, whether it is a standard product or a project, what happens to order changes mid-production, and who owns the machine connectivity. If your machines are not yet connected, that is a project in its own right and belongs in the plan as one.
Master data and buy-in decide success more than software does
MES implementations fail on two things far more often than on functionality: master data that does not match reality — routings, work centres, standard times that were last reviewed years ago — and shop floor resistance to a system that feels like surveillance without giving anything back.
Both are addressable, and both need to be planned for rather than discovered. Ask vendors how they handle master data cleansing and what they expect from you. And ask what the operator actually gets from the system, because a terminal that only takes data and gives nothing will be worked around within a month, and after that your data is fiction.
Standard, configured or custom
Standard products upgrade cleanly and constrain you to their model. Configurable platforms fit more processes at the cost of a longer implementation and dependence on the people who configured them. Custom development fits perfectly and ages badly. Most successful projects sit in the middle and resist customisation that exists only to preserve a process nobody can justify.
Ask how upgrades work when a system is heavily configured, how much of your configuration survives a major version change, and what proportion of the vendor's customers are on the current release. That last figure says more about upgradability than any statement about architecture.
References that resemble you
MES is highly sector-specific. A vendor excellent in high-volume discrete assembly may be a poor fit for job-shop fabrication or process manufacturing, and the demonstration will not reveal that. Ask for a reference in your production mode, your sector and roughly your size.
Then ask that reference the useful questions: how long it really took, what phase two looked like, what they would scope differently, and whether the operators use it as intended. In this category the gap between a good demonstration and a good implementation is wider than almost anywhere else in industrial software.
