Sourcing industrial IoT
Industrial IoT projects rarely fail on sensors. They fail on getting data out of machines that were never designed to share it, and then on nobody deciding in advance what the data was for. Both problems are visible in the enquiry stage if you write the enquiry properly.
So describe your machines honestly: how many, how old, which controllers, whether the manufacturers allow access, and what network reaches the shop floor. Then state the decision you want to make with the data. "We want to see our machines" produces a dashboard nobody opens; "we want to know why line 3 stops" produces a project with an end point.
Getting the data out is the hard part
A modern controller with an OPC UA server is straightforward. A twenty-year-old machine with a proprietary controller, no documentation and a manufacturer who considers the interface commercially confidential is a different project, and most factories contain both.
Where controller access is unavailable or unwise, retrofit sensing is the honest answer — current clamps, vibration sensors, light barriers, or simply a signal from a stack light — and it answers many questions well enough to act on. Ask suppliers to categorise your machine list into direct connection, retrofit and not worth doing, and treat a supplier who says the third category exists as more credible, not less.
Protocols and the point of interoperability

Most working installations do both, and the split follows bandwidth and latency rather than fashion.
Ask what happens when the connection drops: whether data buffers locally, for how long, and what the system does on reconnection. A platform that silently loses a shift of production data during an outage is a platform you cannot use for anything that matters.
This is an OT network, and the rules differ
Connecting machines means putting network on equipment that has no patching regime, cannot be rebooted during production and may run an operating system that left support a decade ago. Treat every connection as a security decision, involve whoever owns OT security from the start, and expect segmentation rather than a flat network.
Ask specifically how a vendor's remote support access works, because vendor remote access is the most common way industrial networks are exposed. On-demand, authenticated, logged and time-limited access is the standard to hold suppliers to, and it is much easier to require at purchase than to retrofit into an installed system.
Getting past the pilot
The characteristic failure of this category is the pilot that works and never scales — usually because the pilot was done by enthusiasts on accessible machines, and the rest of the factory is neither. Ask candidates how their solution behaves at fifty machines rather than five, what the per-machine cost curve looks like, and who maintains it once the project team disperses.
Then ask for a reference with a comparable machine mix, and ask that reference what they would do differently. In this category more than most, the useful information comes from installations that have been running for two years, not from a demonstration.
